Phase 2: The Training Program



Role-Specific, Not Generic: Each person learns the 20% of the system they'll use 80% of the time — deeply, not superficially.



Practice Under Real Conditions: Guided practice sessions where each team member works through the actual workflows they'll use in their job, makes mistakes, asks questions, and builds real muscle memory. A practical structure: 2-hour orientation, 3-hour guided practice, 2 weeks of supported use, 1-hour reinforcement session.



Document the New Way of Working: Short, role-specific reference guides for common tasks. These help staff who forget something from training and reduce the "I'll just do it the old way" fallback.



Phase 3: After Go-Live



Set Clear Expectations: Decide which workflows will exclusively use the new system from go-live — no parallel old-system fallbacks.



Measure Adoption, Not Just Installation: Use built-in usage reporting. A team member who hasn't logged in once in the first three weeks needs a conversation and additional support before they build a workaround habit that becomes permanent.



Celebrate Early Wins Publicly: When a team member masters a new feature that saves them time, make it visible. Adoption is partly social.

Business owners and managers who visibly use the new tools, who reference data from the new systems in meetings, and who connect technology adoption to the business outcomes staff care about — these leaders build the culture that makes training stick.
